How to Help a Team Carry Out Meaningful Analytics

There are eight signs that are leading indicators for a project that can be expected not to reach its goals and targets in a timely manner. These eight signs are:

1.The project-team appears to be dealing with a very broad range of issues
2.The project team does not seem to be spending much time together
3.The team is spending a lot of time carrying out “interviews”
4.The team does not appear to be doing any meaningful analytics
5.The team has very limited interaction with you(and other sponsors )
6.Key stake-holders, who’s by-in will be required for the project to be a success, are not aware of the project
7.The project is not meeting agreed deadlines
8.It is difficult to pin the team down on any meaningful conclusions
This article will highlight how best to deal with the fourth of these signs, a project a team that does not appear to be doing any meaningful analytics.

Why is it a problem that a project-team does not appear to be carrying out any meaningful analytics? There are two main reasons why this should worry you. The first is that it is extremely difficult to conceive of a complex and important project that does not require any analytical activities to arrive at the required conclusions (if the answer was easy, it would not require a project). Therefore, if the team is not carrying out these types of activities, you and the other stakeholders are very unlikely to get the conclusions and recommendations you require. In the best case, you are likely to get a “data-dump” and a set of options to choose between.

The other reason why this is a worrying symptom is what you tend to see such teams doing instead of analytics. What I have often seen is that such teams seem to be working hard, but are spending their time carrying out a large number of interviews, collecting as much data and information as they can lay their hands on, and, often, doing a lot of travel. The consequences of these activities are that project costs are too high, and that it is very unlikely that the key project milestones will be met.

Why do project teams typically not carry out the required analytical tasks? Often this is caused by the team having an unclear picture of what is required from them, and therefore thinking that preparing a “data-dump” is the goal of the project. Often I see project-teams that are unable to carry out the required analytical tasks. While analytics is second nature to many people (consultants, etc), there are many capable and smart people who are not good at structuring and analyzing (new) problems. Finally, I also see the teams that are unwilling to go beyond data-collection as they are uncomfortable with the possible conclusions and are not willing to deliver unpopular recommendations.

What can you do to help the project team carry out the required analytics? The first step is to recheck the project plan to understand how much analytics are required. The next step is to sit down with the project team to understand why they are still in the data-collection phase. The next steps will depend on the answers given by the team. If they do not understand that they are required to do the analytics, you will need to ensure that the team understands the true goals of the project and how the required deliverables depend on analytics. The same steps will help to push the team that is unwilling to go beyond data-collection to come up with uncomfortable and/or unpopular conclusions. In this situation it will also help to explain to the team why they (as individuals) have been asked to carry out this project.

If the missing analytics is due to inability, then the team composition is wrong, and you will need to consider what you can do about this. One solution is to add analytical capacity to the team, but keep in mind the resulting team-development issues. The second solution will be to push the team to do their best, possibly combined with a workshop on specific analytical techniques (spreadsheets, statistics, etc). This is the best solution if keeping to deadlines is more important than optimal quality.

The 13th video in the series is: Google Keyword Tool. Let’s go to Google search and type in “keyword tool”. The top result is “keyword tool Google Adwords…” and the end of the link includes the word “external”. Clicking on this link takes us to the keyword tool.

I recently helped a friend who teaches golf lessons. Let’s first check how many people are searching on the word “golf”. It turns out the word “golf” is searched over 55 million times each month. Clicking on the tabs at the top of each column sorts the results in ascending or descending order. By clicking on the tab at the top of the Global monthly search column, we see the most popular search terms that include the word “golf”.

Now let’s check “golf Lessons”. I can change the sort back to “relevence” which is the default. We see that “golf lessons” is searched 135,000 times per month. But we are most interested in local search results. Let’s add Indianapolis and see how many searches for “golf lessons indianapolis”.

260 searches per month and the Global and Local search results are the same. That would be because most people searching for anything in Indy are from the US. This number represents those that actually add the word “Indianapolis”. Many people in Indy just type “golf lessons” so the number of searchers per month is greater than 260 – maybe 2 to 4 times as much. That’s 500-1000 searches per month. Attracting 1% would be 5-10 new customers per month.

Career as an independent analytics consultant

Over my nearly decade long career in analytics , I have spent almost half of it in corporate world ad the other half as an independent consultant. Based on these experiences , I have summarized my learnings on consulting in analytics as follows-

1) It is not just what you know, it is whom you know, and who all know you.

Analytics consulting requires a certain amount of domain knowledge, technical expertise , broad awareness of multiple options , tools and techniques. But to get initial business, you need to depend on your circle of ex-colleagues , ex-bosses, professors, friends and anyone who is willing to trust you with their precious data , money and time.

Having an active social media and online presence can increase awareness about your personal brand, and attending conferences and seminars are good avenues for networking. But overall, people should come back to repeat business and your customers should refer you to others. That can happen only if you balance with integrity the technical requirements of the project and the softer aspects of relationship management with any and all stakeholders in that analytics project.

2) Customer Delight is a cliche but it works- It is impossible to spend any amount of time doing anything without making a mistake. As an independent consultant, you have to strike a balance between trying new things and being too cautious and stuck with safe but obsolete things. When you create a mess, or just happen to be caught in a messy project, try and damage control the blowback else simply apologize and rectify. Offer discounts to customers whose expectations have been let down. Customer delight is like a fragrance, it will spread far beyond those who were your initial customer base. The delight of your customer is more important than the ego of the consultant without of course diluting or compromising on its own brand integrity.

3) Know your boundaries- Technical, financial and geographic boundaries should limit the in-scope and out-scope of your consulting project. It is better to under commit and over-deliver even though it takes longer to take off your sales. Avoid conflict of interests especially between two clients in the same domain.

4) Plan your exits-In a project and even in your consulting business, it is always better to plan and forecast how you will exit leaving with maximum returns for everyone and minimum costs to stakeholders. This is particularly true because project scope creep, or project drift can severely impact your planning , your availability to other clients and even your own reputation. Ideally you should exit the project when you have done the maximum positive impact for your client, and are ready to transition it in a steady state.

5) Consulting is a privilege – Your customers as an business analytics courses are essentially paying you to think, work with exciting new domains, with a wide variety of tools. Consulting offers you the best of intellectual stimulation and if properly handled, monetary value creation for both you and your clients.
